Everything I'd read about industrial maintenance procurement said to consolidate vendors. Lower your cost base by buying everything from one 'full-service' provider. It's conventional wisdom, and for two years, I was a true believer.
Then came the Sulzer job.
The Setup: A Chicago Problem
In September 2022, we had a critical Sulzer pump assembly go down at our facility outside Chicago. Not a routine overhaul—this was a custom-engineered, high-pressure unit used in our chemical processing line. The original OEM (Sulzer, in this case) was quoting a 16-week lead time for a full refurbishment. We needed it in 8.
My team recommended we go with a local 'industrial specialist' shop. They claimed they could handle Sulzer equipment. They had the tools, the space, and the promise of 'full compatibility.' The vendor's name? Let's call them 'Tschetter Hamrick & Associates' (not their real name, but close enough). They showed us a PowerPoint that looked professional. They claimed to have experience with 'all major OEM rotating equipment.'
The Process: When 'Full-Service' Bites Back
The first sign of trouble came when they started asking about proprietary impeller geometry. They didn't have the drawings. They didn't have the specific alloy specifications for the Sulzer Chemtech internals.
Their general approach was: 'We'll reverse-engineer it.' Which sounds great in theory. In practice, it meant weeks of delays, two scrapped impellers (one at $47,000 each), and a miss-specified bearing housing that didn't align with the existing coupling.
After three change orders and a $200,000 cost overrun, the project was running 60 days late. The plant manager, Eddie, was calling me twice a day. His production team was losing $90,000 a day in downtime.
I remember standing in their shop, looking at our dismantled Sulzer pump spread across three workbenches. A good partner knows their limits. A great one tells you when to go somewhere else.
I'm not saying never use generalists. For simple tasks—pipework, standard valves, generic fabrication—a full-service provider can be efficient. But for anything with a Sulzer, Flowserve, or Grundfos nameplate that involves custom engineering? Go to the source. Or find a specialist who has done that specific model before. My experience is based on roughly 200 mid-to-high-value industrial orders. If you're operating in a different segment—say, purely commodity spares—your results may differ. But for mission-critical rotating equipment? I will never again rely on a generic 'we can do it all' promise.
And honestly, I'm not sure why we in procurement keep falling for this. My best guess is we confuse 'full-service' with 'less risk.' We think one throat to choke is easier. It's not. Multiple specialists, each owning their domain, is a harder coordination problem—but it yields a higher probability of success.
If you're evaluating vendors for a Sulzer pump or compressor service, ask them directly: 'Have you refurbished this specific model line before? Can you show me three examples?' If they can't, walk away. The extra cost of an OEM or certified specialist is insurance against the kind of $890,000 mistake I made.
Final thought: that 'Tschetter Hamrick' vendor? They're still in business. They now subcontract Sulzer-specific work to... Sulzer. Which is exactly what they should have done in the first place.
