We had a supplier claim their shaft hardness was "within industry standard" when our specification called for 50 HRC. They'd delivered 45 HRC. For them, "standard" meant "what we normally make." Not what the drawing required. We rejected that batch, and they reworked it at their cost. Now every contract we sign includes exact limits, not vague words.

Even the USPS knows this. They define a standard letter as no smaller than 5 x 3.5 inches and no larger than 6.125 x 11.5 inches (usps.com). They don't say "about 6 inches," because their sorting machines would jam. Our customers' piping systems are the same. If a flange is specified as 8 inches, it has to be exactly that, not "close enough." And the FTC requires that advertising claims be truthful and substantiated (ftc.gov). Every number on our datasheet is a claim. If we publish an efficiency curve, we'd better be able to prove it with test data. Otherwise, we're not just making a quality error; we're making a legal one.

Quality Is Cheaper Than You Think

Let's talk about the cost. In my first year, I made the classic rookie mistake: I trusted a supplier's certificate of conformance without measuring the actual parts. It was a batch of 400 mixer shafts. The certificate had the right numbers, but it was for the previous order. The shafts were undersized by 0.5 mm.

That tiny error caused bearing overheating in the field. We had to send a service team, replace six shafts, and reship a crate of spares. The total cost was $22,000. That doesn't include the site manager's unhappy phone call or the fact that we missed our delivery milestone by three weeks.

Three months earlier, I'd submitted a proposal for an incoming inspection program that would have cost $18,000. Management postponed it to save money. We spent more on that single failure than the entire program would have cost. Since then, I've run the numbers for larger orders. For a 50,000-unit annual order, rigorous inspection might add 2% to the cost. If it prevents just 0.5% failures, you're breaking even. The Right Kind of Strictness

Now, I can hear the pushback: "We're not building spacecraft. We can't inspect every unit to micrometer precision." I get it. I don't believe in gold-plating.

But I do believe in knowing which 20% of specifications cause 80% of perceived quality problems. Focus your verification budget there. Make those critical dimensions non-negotiable. Automate the rest. That's how you get most of the benefit without turning your factory into a laboratory.

My colleagues in Sulzer IT learned this the hard way. Chris and Lisa, two of the developers, thought my inspection log had too many fields and they simplified it. Then came a warranty dispute where a missing bearing-temperature value meant we had no proof to counter a false claim. We settled for $15,000 just to avoid litigation. Quality isn't a cost center. It's a brand protector. Every time I reject a nonconforming unit, I'm not just enforcing a spec—I'm making sure the Sulzer name still feels heavy in a customer's hand. So here's my view, unchanging and unapologetic: If you care about your brand, you can't separate it from production quality. Every tolerance you stretch, every batch you ship "good enough" is a small chisel against your reputation. Once that trust is gone, no datasheet, no warranty, and no apology can bring it back.
