I look for three things specifically:

  • Welding procedures and welder qualifications. Are they using WPS/PQR per ASME Section IX?
  • Heat treatment logs. For castings or pressure-containing parts, the time-at-temperature matters more than you think.
  • Material traceability. Can they link the heat number on the impeller casting back to the mill certificate?

Checkpoint: Ask for the last 3 batch traceability records. If they can't produce them cleanly, your order won't have them either.

What most people don't realize is that 'standard turnaround' (e.g., 12-16 weeks for a large pump) often includes buffer time that vendors use to manage their production queue. It's not necessarily how long YOUR order takes. But the process control—welding, heat treatment—is what actually determines delivery reliability.

Step 3: Verify the Testing Protocol (The One Most People Skip)

This is the step almost everyone gets wrong.

The question everyone asks is: “Does the pump pass the performance test?” The question they should ask is: “Under what conditions does it pass?”

I've seen vendors run tests at a lower viscosity than the application calls for, or at a higher inlet pressure to mask NPSH issues. The pump passes—but it won't work at your site.

My checklist for test protocol verification:

  • Is the test per API 610 (or your standard)?
  • Is the test fluid specified? (Water vs. hydrocarbon—major difference.)
  • Are the acceptance criteria objective? (e.g., “vibration measured at 3 points, not to exceed 3 mm/s RMS.”)

In 2022, I rejected a shipment of 8 compressors because the vendor's test protocol used a different discharge pressure than our spec. (This was back in 2022—they claimed it was 'within industry standard.' It was, if you ignore the application. We didn't.)

Step 4: Review the Supplier's Quality Management System (But Look Past the Certificate)

Checkpoint: Ask for two examples of CAPAs from the past year that were triggered by a customer complaint. If they can't show you one, their feedback loop is broken.

The fundamentals of quality management haven't changed in 20 years—plan, do, check, act. But what was best practice in 2020 (paper-based records, batch inspections) may not apply in 2025 (digital traceability, real-time monitoring). The evolution is in the execution.

Step 5: Validate After Delivery (The Honest Assessment)

No matter how good the audit, you still need to check the first article. I apply a 3-part validation:

  1. Physical check: Dimensions, flange ratings, weight (heavy deviation usually means different material).
  2. Documentation pack: Is the material certificate there? The test report? The dimensional report? (Should mention: we once got a certificate of conformity with no actual test data—that's a blank check.)
  3. Installation readiness: Do the bolt holes align with your foundation? Does the shaft rotation match your motor? Sounds basic—I've had it wrong.

Checkpoint: Don't sign off until you've confirmed the documentation matches the serial number on the equipment. It's a simple check that has caught errors in my own process.

Final Reminders
